As teams start incorporating AI into their workflows, new insights are emerging that go beyond the initial promise of faster coding. At Eureka Labs, our Product Owners were the first to point out that this benefit was relatively superficial compared to the broader impact AI is having on the PDLC.
An interesting hypothesis has started to take shape across our teams: what if AI could help solve the long-standing, persistent lack of cohesion between Product and Engineering?
The Teammate We Needed
Traditionally, Product would bring forward an idea that was still incomplete, and Engineering would interpret it through its own lens. This handoff is where misalignment has historically emerged.
Now, models like Claude Code—when brought into stages like discovery, scope definition, and solution design—take on the role of asking questions, flagging inconsistencies, and pushing for clarification. A new pattern begins to emerge. Conversations are no longer centered only on what to build; they start to incorporate—much earlier—how those changes will impact the system’s architecture.
When presented with an idea, AI doesn’t just try to complete the requirement; it actively stress-tests how it fits into the existing system:
Which services would be involved
What conflicts does this create with the existing business rules
Where dependencies across teams exist
Which design assumptions might break
Decisions that used to surface later—during technical design or even implementation—now start emerging during the definition phase. Architecture stops being a downstream consequence of definition and becomes part of it.
The process becomes less linear, enabled by a system that:
Challenges what isn’t clear
Connects what’s fragmented
Forces consistency between what’s said and what it implies
As Maximiliano Bartolozzi, Engineering Manager at Eureka Labs, explains,
Claude ends up acting as a mediator between Product and Engineering for us—a neutral participant that pushes both sides to better articulate what they’re thinking.
Identifying inconsistencies has always been part of the software development process—it’s nothing new. But changing when it happens reshapes both the process and its outcomes. Validation no longer depends on the individual experience of an engineer or the accumulated context of a Product Manager.
As Eric Evans notes, semantic drift has long been one of the most persistent issues in complex systems. Continuous AI intervention now enables progressive convergence, helping cultivate a ubiquitous language by identifying discrepancies and inconsistencies as they arise.
The same applies to assumptions. Previously, much of the process depended on what each role chose to make explicit. Now, we have a mechanism that consistently pushes to fill in the gaps—one that is highly dependent on the quality and continuity of the context it’s fed. Keeping that context alive and evolving allows the system to continuously check different angles, ensuring that nothing critical is lost along the way.
The result is not just better definition, but a different dynamic. Decisions are built on more stable ground:
With less ambiguity
With less interpretation
With greater visibility into their implications
At the same time, teams start to redistribute how problems get defined and shaped. Instead of rigid ownership models, participation becomes more fluid: who gets involved, when, and with how much context adapts to the problem at hand. RACI doesn’t disappear, but in practice, it becomes more flexible.
The Real Quality Leap
When evaluating AI’s impact on development, the focus often gravitates toward code quality. But the real shift isn’t just in the number of errors—it’s in the types of errors that are addressed proactively, particularly those rooted in misinterpretation.
In traditional models, many issues that surface in later stages—QA, validation, or even production—aren’t strictly technical failures (like code bugs). Instead, they tend to reflect misalignments between Product intent and Engineering interpretation. These “interpretation errors” have long been a recurring source of friction.
With AI’s assistance, these discrepancies can now be identified and resolved much earlier, during stages like Discovery—creating the conditions for Engineering teams to get involved sooner. This early involvement allows them to better understand the business goals and purpose behind what’s being built, not just how to build it. The result is a significant gain: alignment is shaped upfront, reducing the likelihood that foundational misalignments propagate downstream.
This doesn’t mean testing or QA will disappear. It means they’ll stop compensating for systemic gaps and instead focus on validating execution.
A Different Kind of Stability
With AI intervening earlier in the PDLC, many frictions stop escalating. The system starts absorbing inconsistencies before they have real impact, and that is a significant shift. As a result, alignment is no longer something that needs to be constantly reconstructed through coordination.
For the first time, alignment between Product and Engineering stops relying entirely on individuals and starts to be sustained as a property of the system—emerging naturally from a process continuously shaped by the way AI mediates.
